Every outbound team is optimizing a number that no longer predicts revenue, and the mailbox providers have quietly made that number fatal to keep chasing.
Return to the SDR from Brief 018. Two hundred and twenty emails. One reply. The reply said no. We called that the end of volume, and it is. But the SDR still has a quota due Friday, and "volume is dead" is not something you can put on a calendar. So the question is not whether the old motion failed. It is which number the SDR runs instead. There is one. Almost no team measures it. It decides everything.
First, why the old number cannot be salvaged, even in principle.
In February 2024, Google and Yahoo rewrote the physics of the channel. Any address sending more than 5,000 messages a day is a bulk sender by definition. Bulk senders must authenticate with SPF, DKIM, and DMARC, must offer one-click unsubscribe, and must hold their spam-complaint rate below 0.3 percent. Read that last number as a sentence: three complaints per thousand messages, and the channel begins to close. At the field's 0.45 percent reply rate, a volume sender produces replies and complaints at the same order of magnitude. Gmail now weighs the two against each other and filters on the ratio. Scaling sends does not scale meetings. It scales the exact signal the filter was built to punish. You cannot out-send the filter. The more you try, the faster you disappear.
There is a slower reason beneath the mechanical one. At any moment roughly five percent of a market is in a buying window. The other ninety-five percent are not, and will not be for months (the 95-5 rule, LinkedIn B2B Institute and the Ehrenberg-Bass Institute). Untriggered volume sprays across the ninety-five, which is most of any list, which is why most of it was always noise. Volume did not stop working because buyers got colder. It stopped working because it was never aimed.
Here is the number, and QNT/L will give it a name so a board can ask for it by Monday: the Signal-to-Send Ratio.
Of every hundred messages your team sends, how many were triggered by a real signal about that specific account. A leadership change. A funding event. A hiring pattern. A shift in how the account describes a problem in public. That count, over total sends, is your Signal-to-Send Ratio. Volume outbound runs it near zero: everything is a send, almost nothing is a signal. The winning motion runs it toward one, where nearly every message is earned by something true that happened at the account before the message was written.
This is the reframe. Activity, sequences, sends, dials: that is the vocabulary of a motion that is already dead. The Signal-to-Send Ratio is the vocabulary of the one that replaced it. It is the number a CEO should demand from a revenue leader in place of "how many touches," because it is the only outbound number that still moves in the same direction as revenue. When it is low, no volume saves the quarter. When it is high, a very small motion carries it.
Three moves raise the ratio, in order.
Narrow before you reach. The winning SDR does not begin with ten thousand names. They begin with the accounts that fit, and they treat the smaller field as the point. Wait for the trigger. This is the hinge. Reaching an account at a real trigger is not a better version of cold. It is a different act. Signal-based outreach replies at two to three times the rate of generic sends, opens at fifteen to twenty-five percent, and converts replies to meetings at four to seven percent (Autobound, benchmarks from more than one hundred SaaS teams). Trigger-based outreach converts at roughly four times generic cold email. Tie a message to a specific timeline and it books meetings at 2.34 percent against 0.69 percent for a generic problem statement, a 3.4-times swing from relevance alone.
Lead with an observation, not a template. Once the account fits and the trigger has fired, the message has one job: to prove the sender saw something specific and true about this business before asking for anything. Not a personalized opening line generated at scale. A real observation. This is the input no model fakes, because it is judgment, and judgment is the only part of outbound that was ever scarce.
Now the part that decides whether any of this happens.
None of it is possible by hand. No person can watch a thousand accounts for triggers, hold a fit model in their head, and research a true observation for each, at quota pace. When the SDR is building their own list, guessing at timing, and writing from a template because there is no time to do otherwise, the firm has assigned a human a job that belongs to a system, then blamed the human when the missing system shows up as a 0.45 percent reply rate.

Twenty-five signal-triggered messages produce more meetings and leave the domain healthier than they found it. One motion degrades the channel it depends on. The other compounds it. The law, stated plainly. In a channel that now punishes volume by design, the only scalable input left is relevance, and relevance cannot be manufactured after the send. It has to be earned before it: by fit, by timing, by insight. Measure the Signal-to-Send Ratio, and build the system that runs it up. The SDR was never the problem. The SDR was asked to be a system, and no one can send two hundred and twenty relevant messages a day. Give them the machine that makes twenty-five enough, and the same person who could not win last week becomes the one who cannot lose.
